Project No. 2 — eliminating critical loss points in a regional distribution network

1. Task

A distribution company with 12 branches was facing operational losses exceeding 18% of revenue, caused by inefficient procurement processes and poor inventory management. Objective: identify and eliminate critical loss points (pain points) within 6 months.

2. Approach

The painzen team applied its proprietary operational audit methodology, analyzing financial and logistics flows. 40 interviews were conducted with branch managers and 85 key processes were mapped. Seven major critical loss points were identified.

3. Implementation

Economic stabilization strategies were implemented: renegotiation of contracts with 15 suppliers, optimization of distribution routes, and a 23% reduction in overhead costs. A real-time commercial risk management system was introduced.

4. Result
